Problem

Users see 2-4 copies of one skill: same name and description, later copies add text (customer report, 2026-10-19).

Cause, in two parts:

  1. The gate can MERGE only into <cwd>/.claude/skills. The user's own pulled global copy is [global, read-only]. On a second machine or in a nested repo (separate git remote), the gate KEEPs a new v1 under the same name. A second version chain starts.
  2. Pull writes every row as <name>--<author>, also the user's own rows. The highest row then lands beside the locally-mined <name>.

Measured: 13 names restart at v1 after a higher version in one customer org's skills table; 29 in ours.

Change

Gate (existing-skills.ts, skillify-worker.ts, skill-writer.ts)

  • The user's own global skill is a merge target. A legacy <name>--<me> copy answers to <name>. Teammates' skills stay read-only.
  • mergeTargets carries the root, dir and install of each target. MERGE writes there, and the row gets that install.
  • A KEEP onto the name of an existing merge target becomes a MERGE (this is the v1 fork).
  • A name collision between roots keeps the higher version. A tie keeps the project copy, as before.

Pull (pull.ts, callers pass selfAuthor + projectCwd)

  • Own rows install into the <name> slot.
  • Skip when the slot or the cwd project copy has the same or a higher version.
  • A pull-managed <name>--<me> copy moves into a free <name> slot.
  • A locally-mined <name> that pull updates is never written to pulled.json, so unpull cannot delete it.
  • Without selfAuthor the old layout stays.

hivemind skillify dedupe [--dry-run] (dedupe.ts): repairs installs made before this change. Pull-managed <name>--<me> entries only:

  • local <name> (global or cwd project) at >= version → remove the copy and its fan-out links
  • no local <name> → move the copy into the slot
  • older global <name> → replace its SKILL.md (old one kept as SKILL.md.bak), remove the copy
  • only an older project <name> → keep (repo files are not touched)

Tests

  • New tests/claude-code/skillify-own-skill-chain.test.ts (16 tests: pull, gate, merge, dedupe). 8 fail on main.
  • CLI test for dedupe --dry-run.
  • npm run ci: all pass except the 9 tests in tests/shared/graph/git-hook-install.test.ts and command.test.ts, which also fail on unchanged main on this box.

Summary by CodeRabbit

  • New Features
    • Added hivemind skillify dedupe to clean up older duplicate copies of your own skills. Use --dry-run to preview proposed changes without modifying files.
    • Skill pulls use the regular skill name for your own skills and account for existing project or global copies to avoid unnecessary duplicates.
    • Skillify can merge into eligible existing skills you authored, choosing a suitable copy based on its version.

📝 Walkthrough

Own-authored skill pulls use canonical name slots and apply version checks. Existing own-authored skills can serve as merge targets. A new skillify dedupe command processes older pull-managed copies, reports per-entry outcomes, and supports --dry-run.

Changes: Own Skill Lifecycle

Layer / File(s) Summary
Canonical own-skill pulls
src/skillify/pull.ts, src/skillify/auto-pull.ts, src/commands/skillify.ts, tests/claude-code/skillify-own-skill-chain.test.ts
Own-authored pulls use the plain skill-name directory and apply version checks against local copies. Pulls can adopt managed legacy directories. Updates to unmanaged own-skill files do not add manifest entries or fan out global symlinks.
Own-skill merge targets
src/skillify/existing-skills.ts, src/skillify/skillify-worker.ts, src/skillify/skill-writer.ts, tests/claude-code/skillify-existing-skills.test.ts, tests/claude-code/skillify-own-skill-chain.test.ts
Existing-skill data includes versions and merge destination details. The worker can select eligible own-authored global skills as merge targets and write to the selected target’s directory and install scope.
Dedupe command and version-based actions
src/skillify/dedupe.ts, src/commands/skillify.ts, src/cli/skillify-spec.ts, harnesses/claude-code/skills/hivemind-memory/SKILL.md, harnesses/codex/skills/deeplake-memory/SKILL.md, harnesses/pi/extension-source/hivemind.ts, tests/claude-code/skillify-cli.test.ts, tests/claude-code/skillify-own-skill-chain.test.ts
The dedupe operation scans manifest entries for existing own-skill copies and selects a removal, move, replacement, or keep action. The CLI reports actions and supports dry-run. Command lists and tests cover this behavior.

The dedupe command now keeps an existing local copy whose version can't be read, and it continues past a failed entry instead of aborting. Only a minor test-assertion improvement remains, so the change looks ready to merge.

🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Choose moved only when the <name> slot directory does not exist.

decide uses slotVersion === null to mean "no local <name>". readLocalVersion also returns null when <name>/SKILL.md exists but has no parseable version:. Examples are a legacy hand-written skill or a file without frontmatter. It also returns null when the directory exists but has no SKILL.md. In those cases, if no project copy exists, decide returns moved. moveCopy then calls renameSync(<name>--<me>, <name>) onto a non-empty directory. That call throws ENOTEMPTY on POSIX and EPERM on Windows. Check that the slot directory exists, and do not use only the parsed version for this decision. Treat an existing slot with an unknown version as kept, so the user decides.

Catch errors for each entry so one failed filesystem operation does not abort the whole dedupe.

APPLY[action](e) runs rmSync, renameSync, and copyFileSync without error handling. Nothing in runDedupe or dedupeSkills catches these errors. If one entry fails, for example from a permission error or the rename collision above, the CLI crashes with a stack trace. The remaining entries are not processed, and no summary is printed. Wrap each apply in try/catch. Record the failure as an entry, continue the loop, and exit non-zero from dedupeSkills if any entry failed. Based on learnings: "wrap each filesystem removal in error handling so one failure doesn't abort the loop. Collect all errors, continue attempting remaining deletions, then exit with a non-zero status".

The gate could MERGE only into <cwd>/.claude/skills, and pull wrote the
user's own rows as <name>--<me> beside the locally-mined <name>. On a
second machine or a nested repo the gate KEPT a new v1 under the same
name, and pull installed the highest row as a second copy.

- gate: the user's own global skill (also a legacy <name>--<me> copy) is
a merge target under its real name; a KEEP onto an existing merge
target merges instead; a name collision keeps the higher version
- pull: own rows install into the <name> slot; skip when the slot or the
cwd project copy has the same or a higher version; move a managed
<name>--<me> copy into a free slot; never record a locally-mined dir
- skillify dedupe [--dry-run]: remove, move or replace existing
<name>--<me> copies of own skills (pull-managed entries only)

Check the exact file contents in the replace test.

Line 188 checks only that SKILL.md contains the text "new". Line 189 checks only that SKILL.md.bak contains "old". Each check would also pass on unrelated text, such as a partly written file or a changed frontmatter. The fixture writes known content through skillFile(...). Compare each file to the exact expected string. Then the test confirms that the v5 copy replaced the v2 file byte for byte.
